Monday, we did a time audit. Start there.

After we’ve hired someone to take our lowest-priced role, we have three things left:

1 – schedule training time for them. The lower their wage, the less time is required for training, becuase their job will be repetitive. For example, a cleaner should require only 2 hours of training, and then a checklist to follow.

2 – schedule evaluation time for them. Book an appointment to review their work after one week; again after their first month; and then every three months as long as they’re with you. Create an evaluation form from their job posting. For example:

Please evaluate the cleaner’s performance in the following areas using a scale from 1 to 10, with 1 being “needs significant improvement” and 10 being “excellent.”

  1. Thoroughly clean and sanitize all gym equipment and machines

  7. Clean and maintain reception area and office spaces

  8. Ensure all high-touch areas are disinfected regularly

  9. Report any maintenance issues or damage to management

  10. Maintain cleaning supplies and request replenishments as needed

3 – schedule yourself to do a higher-value role while the cleaner is working.
This should be a 1:1 trade – while they’re mopping, you do your marketing work.
We’re not seeking to save time YET – that will happen when all available roles have been filled.
